Patient Reactivation: How to Bring Back 20% of Your Lapsed Base

Patient Reactivation: How to Bring Back 20% of Your Lapsed Base

Your database has patients who stopped coming. You forgot about them.

Open your CRM or appointment log. Take the list of all patients from the last 2 years. Now filter: those who haven't come in the last 6+ months. You'll be surprised. In an average dental clinic, that's 20-30% of your base. For a 2000-patient clinic — that's 400-600 people who once trusted you but disappeared from radar. They're not dissatisfied. They didn't find a better clinic. They simply forgot. Or postponed. Or never got a reminder.

What a 'lapsed patient' is and why they're gold for the clinic

Marketers divide patients into three categories: — Active: visited in the last 6 months — Lapsing: haven't come in 6-18 months, but haven't gone to a competitor yet — Lost: 18+ months absent, likely treating elsewhere Lapsing patients are the most valuable for reactivation. They know your clinic, trust the doctor, have a chart. Cost to bring them back is 5-7x lower than acquiring a new patient from advertising. Bringing a new patient to a dental clinic costs 500-2000 UAH (city and channel dependent). Reactivating a lapsing patient is often free, if the system is automated.

Segmenting your base: 6-9 mo / 9-15 mo / 15-24 mo

You can't send the same SMS to everyone. Each segment needs its own approach. 6-9 months — 'recently lapsed'. Person likely forgot about their checkup or cleaning. A light nudge works: 'You were with us six months ago. Time for a checkup?' 9-15 months — 'late lapsed'. Here you need to motivate. Offer a free consultation, or a hygiene discount, or remind them that delayed prevention becomes expensive treatment. 15-24 months — 'almost lost'. Highest risk they're already going elsewhere. Personal touch needed: a call, not SMS. And an offer that addresses the fear: 'We want you back. Free checkup + 20% off any treatment this month.'

SMS campaign script: what to write for each segment

Examples that work in practice: **6-9 mo (friendly, short):** 'Hi [Name], this is [Clinic]. It's been six months since your last visit — time for a checkup. Book: [link]' **9-15 mo (motivating):** '[Name], haven't seen you in a while! We're offering a free checkup this month. No obligations — just checking in on your teeth. Reserve a time: [link]' **15-24 mo (win-back):** '[Name], we know life's busy. But your smile deserves attention. Come back to us: free checkup + 20% off any service this month. Book: [link]' Key rule: personalized name, link to online booking, short text (140-160 characters).

AI voice calls: when they beat SMS

SMS works for segments 1 and 2. But for the 15-24 month segment — a call is better. Reason: the longer someone's been away, the higher the chance they'll ignore an SMS. A call is a personal contact. They hear that someone from the clinic specifically called them. The AI assistant does this without your receptionist. It dials, greets, reminds about the clinic, asks if it's convenient to book a free checkup. If the patient agrees — it immediately finds a slot and books. Conversion of a voice call to reactivation is 18-25%, versus 8-12% for SMS. For 'almost lost' patients, this can be the difference between return and permanent loss.

Real math: 500 patients → 60 returned → 180,000 UAH

Simple calculation for a 2000-patient clinic: — Lapsing (6-24 mo): approximately 500 people — Reactivation conversion rate: 12% (market average) — Returned patients: 60 — Average first-visit check post-reactivation: 3000 UAH — Immediate revenue: 180,000 UAH But that's just the first visit. If even half (30 patients) return to the regular cycle, with LTV of 15,000 UAH/year — that's another 450,000 UAH on the one-year horizon. Total: one reactivation campaign brings 600+ thousand UAH from your existing base. No ads, no new leads.

Why 'we'll call manually' doesn't work

When I tell a clinic about reactivation, first reaction is often: 'well, we can give the receptionist a list and she'll call'. Theoretically — yes. Practically — never works. Why: — Receptionist is busy with incoming calls and front-desk patients — 500 calls = a week of full-time work — Manual calls have lower conversion than AI (person gets tired, voice goes monotone by call 50) — By the end of the week half the list is 'I'll call later' Automation solves this in one day. AI can make 500 calls in parallel, with the same tone and quality on call 1 and call 500.

How Kornify launches a reactivation campaign in 1 day

The process looks like this: 1. We pull your patient base from your CRM (or import from Excel if no CRM) 2. System automatically segments: lapsing, active, lost 3. You choose SMS copy and call script (or use our template) 4. We launch: SMS go out immediately, calls spread over 2-3 days 5. Results come in real-time: who booked, who declined, who didn't answer The clinic sees a dashboard with conversion, additional bookings, and projected revenue. You do nothing — just receive the returning patients.

Example: 2000-patient clinic — what you get in 90 days

Real scenario based on client data: Day 1: campaign launch. 500 SMS sent, 150 calls in first wave. Day 3: 40 bookings accepted. First patients already arriving for checkups. Day 14: 60 patients returned, 25% of them agreeing to additional treatment. Day 30: total campaign revenue — 220,000 UAH. Day 90: of 60 returned, 35 became regular patients. Projected annual revenue — 500+ thousand. Clinic investment — minimal. Just setup and the AI's work. Everything else the system does itself.
